the
ULTIMATE
GUIDE
to
ASSOCIATE SUCCESS

Most people think what they’re doing will
gracefully transition to a successful associate.

It will not.

A strong owner will naturally think an associate will want to emulate them and magically start producing like the owner. Nothing could be further from the truth. They don’t learn through osmosis, they don’t view you as the Grand Poobah that they should learn from. Half the time, what you’ll find is they’re trying to tell you about their tricks and their endo systems and maybe you should be learning from them. It’s a big mistake to believe that an incoming associate will value your vast experience.

Far too often in dentistry, we see associates producing a fraction of what the owner produces. An owner will often sacrifice two thirds of the patient flow to help support the associate. Unfortunately, it’s not uncommon for an associate to produce nearly one third of what the owner would have produced had he or she seen the very same patients. It’s an utter disaster. Consequently, the owner’s production drops because they’re having to give up too much patient flow to an underperforming associate.

The challenge is not just to get an associate to match your production, but to do so without needing three times the patients you do.  And I might add, to accomplish this without having to redo a disproportionate amount of work. If the patients aren’t happy, they stop referring their families, friends, husbands and wives, leading to a death spiral. We want to see the associate just like the owner, and that includes having the same impact on patients as the owner.

A lot of doctors worry:
Do I have enough patients to hand them? What is enough?

The answer is a GREAT BIG NO! You don’t have enough patients. You almost don’t have enough for you, but that’s because you haven’t caught up to 2023 marketing. Today, we’re bringing in high quality patients at almost half the price you’ve been spending over the last two decades and they’re easier to attract. You can open the floodgates on your practice of good new patients with very little money.

This is the golden time to have an associate in your practice.

How do you get the associate’s case acceptance on par with yours - especially when dealing with these marketing patients?

You’ve got to finally be able to conquer or tame what we call
The Perfect Storm Of Dentistry:

A
New
Patient
from marketing,  very skeptical

Meets An Associate Doctor
who’s new to this process of case development

To Present Unexpected Treatment
the most difficult dentistry to present

This, as you know, is the most difficult thing to do: getting patients to accept treatment that they were not expecting when they walked in the door. With the right systems, training and scripts, you can absolutely turn this around

That’s the challenge of bringing on an associate. You’ve got all these new elements: a new doctor, new patients, (even your existing patients seeing a new doctor is like a new patient exam), and more often than not you’ve added new team members. This equals utter disaster.

There’s a term people have used in the last few decades:

When The Stars Align

And now I think they have. We can now consistently get high quality new patients through marketing like we never could in the past. It’s going so well in our offices we’re not even having to be in network most of the time. So yes. Right now: the stars have aligned to allow our offices to attract the number of new patients they need.

How do I know this program is right for me?

This is NOT for you if you are holding on to old,

false beliefs about associateships:

I can’t keep my own schedule full, so I can’t fill an associate’s schedule
I can’t get enough new patients
I have to find the perfect associate
I have to find the perfect associate Associates can’t work fast
They don’t have a wide range of skills
I’ll have to put them in network

If you’re one of those people that has held on to these old outdated beliefs, this is not for you.

If your strategy in hiring an associate is about somehow being able to pick the perfect person, this program is not for you. If you think with your ability to hire a great team translates, and you can also pick the perfect associate (your odds are 1 out of 20, by the way) and it's just going to be a match made in heaven for years and years and years - this program is not for you.

This program is for mere mortal dentists.

It’s not about picking the perfect associate. It’s about increasing the number of associates that can be successful in your practice. Instead of 1 out of 20, we’re talking about creating a practice where 8 out of 20, or 10 out of 20 can do well. Creating systems, checklists and scripts for a dynamic team - that’s what makes the majority of associates viable candidates for your practice.

This IS For You

If you can accept that we’re in a new era, this program is for you. Associates come in with a different outlook. They’re not counting the minutes until they own their own practice anymore. The time they spend with you as associates can buy you years of semi-retirement.

The best years of your life
can start now.

Imagine what it’s going to be like...

If these problems can be solved, think of what that really means for you. It means you can bring on associates any time you want. You can basically have a private practice that operates like a corporate practice meaning it makes money when you’re not there. You can take months off at a time and it will still generate 15-20% net from your practice. Imagine having this freedom all of the sudden to not have to get up first thing in the morning and not have to stay late at night day after day, month after month. It creates a whole new refreshing experience in your dental career that unfortunately, you can’t have until you solve this problem.

Right now, you are tied to your overhead. In the 1800s, they would chain people to their desks to ensure productivity. That’s you, right now, in 2023. You’re chained to this overhead and you’re having to grind it out and you’re having to make a payroll and it wears on doctors.

Creating a system where associates can produce and cover the overhead with ease? It’s magical. That’s the only way to describe it.

Giving an associate access to a great staff, in a technologically updated dental office, with great marketing is like putting training wheels on that associate. You can step away and associates can come rolling up with their training wheels and take your place.

Greg, what makes you and your system so special?

We’ve worked with thousands of dentists over the years. Consultations with over 5000 doctors, seminars with 20,000 doctors. This is what we do. We’ve spent decades honing this proven system of associate success. A lot of the principles of running a practice simply have to be reworked to make it in the associate environment.

We’ve been working with doctors for over four decades. We seem to get the same question over and over again. Some are clients, some are thinking of becoming clients. “Can I really make it with an associate?” It’s funny, some of the people saying that already have an associate and they’re still wondering if it’s going to work out. We’ve done this so many times, we know what they’ll have to change to succeed.

Greg, you’ve been doing this for over 40 years.
What led you to specialize in associates?

It’s rather complex and interesting. There was a time when doctors wanted a large practice, they wanted to really ramp up and produce. From about 2008 to 2010, we saw a massive change in what doctors wanted. A lot of our clients - certainly the Baby Boomers were asking, how do I set this up so it’s not so taxing on me? I still want to be a part of dentistry but I don’t want to carry the whole load any more.

We had to go and sample our dentists that had this figured out and export it out of their practices like a transplant. We had to figure out what worked consistently in offices and what was rejected. Transplanting systems into other offices doesn’t always work. We had to go through the painstaking process of trial and error to figure out what systems would work nationwide. We slowly perfected our system so it could work for anyone.

This is what we created. We developed Whitehall’s AWOL system to help thousands of doctors retire or partially retire without sacrificing their lifestyles. You can have your cake and actually eat it too. You don’t have to burn through your savings. You don’t have to retire, you can do this and still own the practice and essentially dabble. We have doctors that don’t come in at all and have created a passive income stream. We have doctors that come in just a few hours a week and do a couple of procedures and continue practicing into their eighties.

Everybody tried to save money and some did and some struggled with divorces, kids and the other dramas of life. But they had a little known hidden asset. All along, it was like a savings account and you just had to learn the combination. When you plug in our Whitehall AWOL System, it generates revenue like a machine for the rest of your life.

"Life before Whitehall was a lot of dealing with employees, a lot of hassle with employees, always worrying about the bottom line and not really focussing on dentistry and how to make the practice run well. After Whitehall, it’s more about focusing on the patient, finding out what you can do best for the patient and treating them like gold. The rest of the practice comes naturally because you have now a team behind you running the show, making it feel like it’s fun to come to work, and not a hassle"

Forrest Boozer Sacramento, CA

Why are you teaching this?

This is what we do. We’re not dentists. If we were dentists, we would probably be creating DSOs left and right. But we’ve decided to stay in our lane and teach this to private practitioners. We teach doctors how to turn their practice into a passive income stream.

There are more than just a few dentists who absolutely need a practice to generate revenue in their retirement. There also are doctors who want to simply slow down, but can't because of the overhead demands of their practice. These are the doctors we have crafted our AWOL system specifically for.

We’re teaching this because it’s complicated and there are so many different types of dentists and different styles of practice that complicate it even more. What we’re giving you here is a clear path - no matter what kind of dentist you are, no matter what kind of position you want your associate to fill - we have designed this fool-proof ultimate A-Z guide for you.

Introducing Whitehall’s
 Elite Mastermind Group.

We meet with doctors every month in an open forum. We have honest discussions with doctors going down this path about what we’re learning from every point of view. You get to talk with doctors who are all the way down the road and have achieved the Associate Dream.

It’s only $20 per month and the first two months are free.

You get full access to Whitehall’s Elite Mastermind Group for just saying MAYBE.

Yes, you heard that right. Join the program, pay nothing, and receive this invaluable guidance for 2 months absolutely FREE. If and only if you’re impressed, you can continue the program for a mere $19.97 per month.

What am I going to learn?

How much extra demand do I actually have to have before I add an associate?

 How many extra new patients?

 How many hygiene checks?

Setting up quotas for patient flow and timelines for the new doctor’s goals

Doctor profile: What type of doctor will fit best in your practice and what you should be looking for in the interview process

How to add extra demand for the practice through marketing

 How to increase patient flow

Pay scales and guarantees for the associate

How to negotiate with the associate

Any potential red flags. Things that we’ve learned over the years that are deal killers. If you hear these words, you end the conversation and move on to the next associate

Contract dos and don’ts. How to protect yourself from competition, legally bar them from setting up down the street

How to introduce the associate to your team and more importantly, to the patients. How do you get patients to move successfully to this new doctor?

Setting up benchmarks and KPIs that you must track for the associate

Setting up quality controls. The thing most doctors worry about is if this doctor is going to do quality dentistry or if they’ll have to redo half of their work in the next year

Expectations of net and ramp up time. When to cut bait. This is a subtle art. When do you actually call it a day and let the associate go? There are timelines and expectations and you have to know when you should move on. Marginal associates can drag on for years and you don’t get to live the dream that we’re talking about because you get stuck with mediocre performance

Setting up systems and protocols for your team with pre-assessing, support with case acceptance and leadership develop so the practice runs without you.

FIRST: An in-depth, honest conversation with the doctor to get a clear view of what the doctor wants in their practice.

NEXT: Individual interviews with 4 key staff members, and a thorough collection and analysis of statistics to create a fully sequenced action plan detailing what needs to be changed and introduced into the practice to achieve the doctor’s vision.

THEN: Whitehall Consultant and Periodontist Ron Peterson DDS, MS completes a thorough review of the hygiene department. After interviewing hygienists and analyzing data, Dr. Peterson determines if any of the activity in the hygiene department is affecting patient retention.

FINALLY: A one-on-one meeting with the doctor to deliver the action plan. All questions are answered, all scripts are delivered, nothing is held back. We’ll detail how to hire, how to train and retain staff, and how to recruit a new associate. Your action plan is delivered via Zoom over 60-90 minutes, and recorded so you have access to review the meeting at any time. Everything you need to achieve your specific vision for practice will be delivered, and that is a personal promise. This process normally sells for $2,997 but it’s included in Whitehall’s Elite Mastermind Group.

We invite a guest doctor to join us each month for our Saturday morning Mastermind Meetings on Zoom. I want to give you direct access to the world’s top GPs and no, these are not DSO suits. These are not aesthetic specialists in Silicon Valley. These are ordinary dentists doing extraordinary things. You can join us live in our meetings and directly ask us questions yourself that you’ve been dying to get access to, or you can listen to a recording at your leisure. We will be covering all the hot topics of today, all the things COVID has changed in dentistry. We’ll talk about strategies our guests have tried and found success in and those strategies that have failed. You’re going to learn every little secret that’s turned these average dentists into superstar owners of 3 and 4 and 5 million dollar practices.
